The last thing you should do is the prop.
Each of the other two give you usable power. The final question is what do
you do with the power? Once you get the max power you would want to put it
to work by spinning the biggest pitch you can put on the prop. if you pick
the pitch by ONLY the first power. gain,you loose all the power gained by
the second improvement.

George,
Unless you are in need of a top overhaul, why pull off your baffles, pull
the cylinders, change pistons and go through the process for the HC before
the exhaust? The Power Flow exhaust WILL give you more power at all
altitudes- guaranteed - and will work just fine with the HC. You can test
and verify the additional power without doing anything that isn't easily
reversible on the ground if you are a traveler below s/n 641. You do a full
power ground run-up with the cowling removed and stock exhaust. Record the
peak RPM with a digital tachometer (get fuel flow as well if you have that).
Change the exhaust and repeat the test. You should see instantly additional
power - typical for your aircraft is about 50-75 RPM on the ground, up to
130 in the air.
Once you have confirmed that you see this additional power, make the small
changes to the cowling for the PFS (depends on which version you want -
short stack versus long external classic) and then go fly and see the
results in flight. The PFS will work with the HC mod and a different prop
but Barry's point is valid - do the prop last. The PFS has a money back
guarantee and you would KNOW how much additional RPM you are seeing within
about 3-4 hours of labor by just swapping the exhaust.
Many of our customers considering the HC versus the PFS do the PFS and then
decide to not do the HC until they are in for overhaul which is when the
incremental dollars to do the upgrade are relatively small as the engine is
apart at that point already.
Consider also the other benefits the PFS will provide and many of them are
similar to the HC, but the HC only gets you up to 10 HP worth of gains,
where the PFS could provide nearly double the gains of the HC with much
better fuel economy at current RPMs (savings of 0.5 to 2.2 GPH).

the cylinders, to access the piston. These engines are not like car

I had to read and re-read your first sentence. It took a while for your
thought to get through... I took it as a process explanation and not as an
intended critique of what not to do. Sorry about that. That is the
problem with emails; we speak one way where voice inflections and short
timelines in conversation help make a point but, when put in writing all
that becomes lost. Sorry for the misinterpretation and I do realize that
you did not mention cylinder heads... I did.
You make a good point in holding off on the HC Mod until the engine
requires a Top or Major. No sense in spending money on an engine until
needed. If it ain't broke don't fix it. And the PF should be adding some
improvements as a compensation factor towards the pitch increase.
For those considering combining improvements it is a very difficult
decision - If money is a consideration.
Let's say you you have 4" of prop pitch that can be added.
And 2" will be taken care of by the increase in power by the PF Exhaust.
And 2" will be taken care of by the increase in power by the HC Mod.
Do you re-pitch the prop +2" for ONE Mod, the PF Mod and then wait till the
engine needs a Top or a Major, so you can increase the pitch +2" for the
other Mod.
And what about the cost of re-pitching each time?
And what about the cost of shipping and down time and doing a R&R via the
A&P.
Everything in aviation is a trade-off.
It just becomes a case of how much you want to trade and when... As the
saying goes: Pay me now, or pay me more latter.
